{"id":8074,"date":"2015-08-11T09:12:43","date_gmt":"2015-08-11T08:12:43","guid":{"rendered":"http:\/\/www.solucominsight.fr\/?p=8074"},"modified":"2015-08-11T09:12:43","modified_gmt":"2015-08-11T08:12:43","slug":"loptimisation-du-besoin-en-fond-de-roulement-un-vrai-sujet-dentreprise-a-piloter","status":"publish","type":"post","link":"https:\/\/www.riskinsight-wavestone.com\/en\/2015\/08\/loptimisation-du-besoin-en-fond-de-roulement-un-vrai-sujet-dentreprise-a-piloter\/","title":{"rendered":"L\u2019optimisation du besoin en fond de roulement, un vrai sujet d\u2019entreprise \u00e0 piloter"},"content":{"rendered":"<p><em>S\u2019il\u00a0 est largement admis qu\u2019il est indispensable d\u2019optimiser et de piloter le besoin en fond de roulement (BFR) d\u2019une entreprise,\u00a0cette pr\u00e9occupation reste n\u00e9anmoins trop souvent cantonn\u00e9e aux Directions administratives et financi\u00e8res.\u00a0 <\/em><\/p>\n<p><em>L\u2019optimisation du BFR devient en effet un sujet de pr\u00e9occupation plus global lorsque le contexte \u00e9conomique l\u2019impose avec pour cons\u00e9quence\u00a0des actions souvent lanc\u00e9es dans la pr\u00e9cipitation, l\u00e0 o\u00f9 devraient primer prise de recul, pr\u00e9paration et concertation avec les M\u00e9tiers concern\u00e9s. <\/em><\/p>\n<p><em>Afin d\u2019\u00e9viter cette situation, mener \u00e0 bien la d\u00e9marche et garantir ses r\u00e9sultats, voici quatre principes cl\u00e9s \u00e0 respecter.<\/em><\/p>\n<h2>1 &#8211; Replacer les enjeux business au c\u0153ur du sujet<\/h2>\n<p>Parmi les difficult\u00e9s couramment \u00e9voqu\u00e9es, le manque d\u2019adh\u00e9sion des M\u00e9tiers figure en bonne position. Ce d\u00e9sint\u00e9r\u00eat trouve souvent son origine dans l\u2019absence de communication sur les b\u00e9n\u00e9fices d\u2019une gestion optimis\u00e9e du BFR ou dans la s\u00e9lection des messages. Une communication abordant par exemple les enjeux <em>business<\/em> d\u2019une gestion vertueuse du BFR\u00a0aura\u00a0une port\u00e9e plus importante que si elle se limite aux probl\u00e9matiques de financement du cycle d\u2019exploitation. Cet effort p\u00e9dagogique est essentiel\u00a0 pour embarquer les M\u00e9tiers et \u00e9viter qu\u2019ils ne per\u00e7oivent la d\u00e9marche d\u2019optimisation du BFR comme une approche <em>top-down<\/em>\u00a0pilot\u00e9e par et pour la DAF. Il permet \u00e9galement de d\u00e9mystifier une d\u00e9marche qui, si elle n\u2019est pas comprise ou partag\u00e9e, peut\u00a0para\u00eetre\u00a0intrusive voire anxiog\u00e8ne.<\/p>\n<h2>2 &#8211; Solliciter avec parcimonie les M\u00e9tiers en s\u00e9lectionnant bien ses batailles d\u00e8s la phase de cadrage du projet<\/h2>\n<p>Lorsque l\u2019on implique les M\u00e9tiers, il est avant tout question de bien choisir ses batailles et ce d\u00e8s la phase de cadrage. Les leviers d\u2019optimisation du BFR sont nombreux. Ils\u00a0 touchent \u00e0 des composantes sensibles du <em>business model<\/em>\u00a0et peuvent impacter l\u2019ensemble des fonctions de l\u2019entreprise, voire remettre en cause certains fonctionnements externes \u00e0 la DAF.<\/p>\n<p>Dans ce contexte, le positionnement de la DAF doit \u00eatre celui d\u2019un chef d\u2019orchestre garantissant la coh\u00e9rence globale de la d\u00e9marche et la mise sous contr\u00f4le des actions\u00a0 en veillant \u00e0 trouver le bon \u00e9quilibre entre les contraintes op\u00e9rationnelles des M\u00e9tiers, les gains potentiels et la capacit\u00e9 \u00e0 \u00ab\u00a0faire\u00a0\u00bb de l\u2019organisation. Partager un premier diagnostic avec les M\u00e9tiers\u00a0et s\u2019entendre avec eux sur un plan d\u2019actions permettra de se concentrer sur des axes d\u2019optimisation prioritaires et r\u00e9alistes<\/p>\n<h2>3 &#8211; Se montrer irr\u00e9prochable pour asseoir sa l\u00e9gitimit\u00e9<\/h2>\n<p>Avant d\u2019impliquer les M\u00e9tiers dans ce <em>process<\/em> d\u2019optimisation du BFR, il est important de s\u2019assurer que l\u2019ensemble des actions \u00e0 la main de la DAF ont \u00e9t\u00e9 men\u00e9es\u00a0: optimisation des processus de pr\u00e9visions de tr\u00e9sorerie, des processus de comptabilit\u00e9 tiers et de gestion du recouvrement sont autant d\u2019axes \u00e0 privil\u00e9gier avant d\u2019\u00e9largir la probl\u00e9matique aux autres processus M\u00e9tiers.<\/p>\n<p>Ces actions en interne renforceront la l\u00e9gitimit\u00e9 du Directeur financier qui se trouvera dans une position plus confortable pour demander aux \u00a0M\u00e9tiers d\u2019\u00e9voluer.<\/p>\n<h2>4 &#8211; Inscrire dans la dur\u00e9e la dynamique d\u2019optimisation du Besoin en fond de roulement<\/h2>\n<p>Optimiser le BFR, c\u2019est bien. Le piloter c\u2019est mieux. Cette \u00e9vidence sous-entend que la relation DAF-M\u00e9tiers construite autour du BFR soit inscrite dans la dur\u00e9e.<\/p>\n<p>Ce type d\u2019initiative ne peut en effet se limiter \u00e0 des actions ponctuelles.\u00a0Elle doit au contraire s\u2019inscrire dans un cycle d\u2019am\u00e9lioration continu cadr\u00e9 par des objectifs fix\u00e9s de mani\u00e8re coll\u00e9giale avec les M\u00e9tiers dans le cadre d\u2019une <em>roadmap<\/em> moyen terme. Ces objectifs doivent faire l\u2019objet de revues p\u00e9riodiques et \u00eatre ajust\u00e9s \u00e0 la lumi\u00e8re d\u2019indicateurs de mesure des progr\u00e8s r\u00e9alis\u00e9s.<\/p>\n<p>De plus \u00a0la mise en place d\u2019une vision pr\u00e9dictive du BFR induit une articulation accrue des processus de pr\u00e9visions m\u00e9tiers et finance que seul un partenariat long terme entre la DAF et les M\u00e9tiers peut favoriser.<\/p>\n<p>C\u2019est pourquoi, pass\u00e9e l\u2019\u00e9tape du projet, il est important que le dispositif mis en place mute en\u00a0une <strong>organisation p\u00e9renne soutenue par un co-sponsorship DAF-M\u00e9tiers<\/strong>. Car il va sans dire que la d\u00e9marche d\u2019optimisation du BRF est longue et structurante pour l\u2019entreprise. Elle doit \u00eatre pr\u00e9par\u00e9e, organis\u00e9e et planifi\u00e9e en jalonnant les diff\u00e9rents chantiers en fonction des priorit\u00e9s, de leur valeur ajout\u00e9e et de la capacit\u00e9 \u00e0 \u00ab\u00a0faire\u00a0\u00bb de l\u2019entreprise.
